The challenge

Each vendor in the food hall operated on its own point-of-sale system, including Toast, Focus, Square, and Shopify. As a result, leadership had no consistent way to understand performance across the hall.

Comparing vendors, identifying menu trends, or measuring event performance often meant waiting for end-of-month reports and manually stitching together spreadsheets from different systems.

The leadership team needed a reliable, unified view of food hall performance—without requiring vendors to change their existing POS systems.

What we built

We integrated directly with each POS platform through its APIs and created a unified data model for orders, menu items, timestamps, and ticket totals.

Rather than forcing every vendor into a new system, we built a reporting layer that standardized the data behind the scenes so leadership could compare performance across vendors in a consistent format.

We worked closely with the food hall’s leadership and vendors throughout the process, iterating on the platform to match how the team actually wanted to analyze the business — including which metrics were displayed and how they were presented.

Within two months, we delivered a customized analytics platform that included:

  • Automated daily data pulls from Square, Toast, Focus, and Shopify.
  • Unified reporting across 15+ vendors, regardless of the POS platform they used.
  • Daily sales and volume reporting to monitor overall food hall performance.
  • Menu item trends to identify what products were driving sales.
  • Event performance analysis to compare event-day traffic and sales against normal food hall activity.
  • Date comparisons to quickly identify changes in traffic and sales over time.
  • A centralized dashboard that gave leadership and operations teams access to current insights without downloading or manually combining CSV reports.

The impact

Leadership no longer had to wait until the end of the month to understand how the food hall was performing.

The events team could evaluate event performance the following day instead of waiting for reporting cycles. Operations gained a consistent view of sales across vendors, making it easier to identify trends, spot opportunities, and have more productive conversations with individual stalls.

Most importantly, the food hall gained a single source of truth across its vendor ecosystem — while allowing each vendor to continue using the POS system that already worked for their business.

The result was a shift from manual, retrospective reporting to automated, daily business intelligence.
